See this thread that explains RPIBoot on the HackerGadgets CM adapter board, assuming you got the upgraded adapter board (to use the NVMe drive). The thread explains upgrading the firmware, but I believe usbboot can also be used to access the NVMe drive directly as a block device from the host, so you can keep the cable connected and do that upgrading and imaging back to back.
